Should I switch SEO agencies?

If you’re asking, something’s off. Sometimes the answer is patience. Sometimes the answer is “leave today”. Below is the framework for telling which fits, plus how to switch without losing rankings. — Oliver Ball.

The short answer

Stay if it’s been less than 6 months and you can see clear technical and content work happening.

Have a hard conversation if it’s been 6-12 months without measurable rankings, traffic, or revenue movement.

Switch immediately if you can’t access your accounts, the agency uses long contracts to trap you, the work is invisible, or reports are pure theatre.

What’s NORMAL (not a reason to switch)

  • Slow first 3-6 months. SEO doesn’t move fast. Full timeline guide.
  • Ranking volatility. Daily and weekly fluctuations are normal. Trends matter, not snapshots.
  • Algorithm updates causing temporary drops. 2-4 major updates per year. Recovery within 30-60 days is normal.
  • Specific keywords moving inconsistently. Some terms move first, others later. Rarely uniform.
  • Competitors moving faster than you in their niche. If they’re 5 years older with deeper authority, catching up takes time.
  • Paid traffic outperforming organic short-term. Ads compound differently than SEO. Don’t compare apples to oranges.

What’s a YELLOW FLAG (worth a hard conversation)

  • 6+ months without movement on priority keywords. Some movement is reasonable. Zero movement after 6 months suggests strategy issues.
  • Reports that don’t tie to revenue. If you can’t see what’s making money, the reporting is theatre.
  • Vague monthly deliverables. “We did SEO this month” is not a deliverable.
  • Low responsiveness. 48-72 hour response times to basic queries.
  • Account manager (no operator access). If you’ve never spoken to the person doing your work, that’s a structural issue.
  • Generic content that doesn’t sound like your brand. Stock content templates being recycled across clients.

Two or more = direct conversation needed with your agency. Often fixable. Sometimes not.

What’s a RED FLAG (switch immediately)

  • You can’t access your own accounts. Search Console, GA4, Google Ads. If they’re holding access hostage, leave today.
  • Long contract that you didn’t realise you signed. 24-month or 36-month lock-ins are red flags. Look at exit terms.
  • No work visible in 90+ days. No content shipped, no link placements, no technical changes. Pay-for-no-work.
  • Manual penalty appeared in Search Console. Almost always indicates the agency used spam tactics.
  • Rankings dropped sharply with no explanation. Could be the agency’s actions, especially around poor backlinks.
  • Backlinks coming from PBNs or spammy directories. Audit the link profile. Bad links can poison a domain.
  • They refuse to release work product. Content, audits, plans — your property after payment.
  • They’re suddenly unresponsive after months of “great work”. Often a sign they’re losing the team or the business.

One or more = switch. Don’t tolerate fundamental dysfunction.

How to switch without losing rankings

  • Step 1. Get full access to all accounts before notifying current agency. Search Console, GA4, Google Ads, hosting, CMS, social.
  • Step 2. Export data — Search Console queries, GA4 historical data, current rankings, content inventory, backlink profile.
  • Step 3. Document what’s been done — current content roadmap, link strategy, technical fixes in progress.
  • Step 4. Give written notice per your contract. 7-30 days typical.
  • Step 5. Onboard new agency before old agency exits. Overlap of 2-4 weeks ideal.
  • Step 6. Audit any pending work — half-finished content, in-progress link placements, scheduled outreach. Honour or wind down cleanly.

Done correctly, switching costs zero ranking. Done badly, you can lose 10-20% of organic traffic during the gap.

  • Will I have direct access to the operators doing the work?
  • What’s the contract term and notice period?
  • What happens to my content, links, and audiences if I leave?
  • Can I see your current client work and speak to a reference?

  • Who specifically will be on my account?
